Security Champion Programs in Development Teams

Multiplying security judgment in every team

A centralized application security team, no matter how good, can't review in detail every line of code produced by dozens of development teams working in parallel, and that's where a security champion program is valuable, training one person within each development team as a local point of reference for security best practices. The champion doesn't replace the specialized AppSec team, but acts as its extension within the team, answering security questions day to day, reviewing automated tool findings with judgment before escalating them, and serving as a direct channel when a question arises that requires specialized support. For the program to really work and not become an empty honorary title, it requires real investment: protected time within the champion's workload, up-to-date ongoing training and visible recognition within the organization; otherwise the role quickly fades under the pressure to deliver functionality. The most successful programs also create a community among champions from different teams, where they share findings and recurring vulnerability patterns that each team would otherwise have to discover on its own.
